The three charts

Function · Role · Process. What the body needs done · who is holding that seat this season · how it is actually performed.

Every group keeps three small charts, and between them a stranger can find out in a minute whom to ask and what to expect.

The Function Chart lists, for a domain, every function the body needs there and which Cell or seat is accountable for it, with the processes that perform it, the measure that shows it is working, and when it was last reviewed. A function with nobody accountable is a gap the body can see. A seat holding too many functions is a lid forming.

The Role Chart lists every seat a body has defined and which Actor energizes each one this season — since when, for what term, and what qualification the seat asks. Its entire discipline is keeping the seat and the person apart: the seat stays when the person changes, and no seat is drawn so that only one being could ever fill it (Roles, Term Limits And Rotation, Size of role, size of person).

The Process Chart shows how each function is performed — which named, repeatable way is used, so that the how is inheritable rather than resident in whoever has been doing it longest (Process (and the Process List)).

They are load-bearing because they make delegation visible, which is the difference between delegation and abdication. A group delegates functions to seats and to people and retains full accountability for every function at the group level; a group of groups delegates to groups, not to individuals. Written down, that structure can be checked by anyone; unwritten, it becomes a folk memory of who usually does what, and the body cannot tell the difference between a function that is held and one that everybody assumes somebody holds (Accountability, Subsidiarity Of Authority, Delegation).

They are also redrawn at the turning. The charts are a photograph of a season, not a constitution, and the redrawing is what keeps any seat from hardening into a position (A role held forever quietly becomes a throne).
