Trust

The living foundation of every body — earned through kept promises, spent by broken ones, and the only medium at the speed of which the whole thing can actually travel.

Trust is not a feeling about a person; it is an accumulated record. A word given and kept adds to it. A word given and broken, without the gap named and learned from, subtracts. This is why the reliability number — commitments kept as a share of commitments made — is the first thing any group should know about itself: it is trust, counted.

It is load-bearing in two distinct ways. First, it is what makes coordination without authority possible: a body that cannot command can still act as one body if its members' words can be relied on. Remove trust and either the work stops or a boss appears. Second, it sets the pace of the whole enterprise. The Seed spreads hand to hand, through people who already trust one another, which means the growth rate of the work is exactly the growth rate of trust, and no broadcast can raise it. Propagate; do not scale is a statement about trust before it is a statement about strategy.

In the Game, trust is built at the table, weekly, by the simplest mechanism there is: each person says what they will do, and next week says whether they did, and what they learned from the gap. Blame is not part of it — cause is sought in the set-up, not in the person — because a body that punishes the admission of a gap will stop hearing about gaps and will lose the only instrument it had. In the System, trust is what the Record makes visible and what Transparency protects; and the three people a person names, when asked who they would most trust to help lead their community, are the currency by which leadership is called out rather than appointed.

Trust is also why the door works. Full strength is safe in a room because the terms were known first; disclosure, licence, and posture are stated before anyone speaks, so that nobody has to guess.
